Most GTM stack audits start with a renewal spreadsheet and end with a slimmer line item. The pipeline conversion rate, six months later, is the same.
The audit was asking the wrong question. Cutting tools to save money is a finance exercise dressed up as a strategic one. It produces a smaller bill. It doesn't produce a system that closes more deals.
The standard GTM tech stack audit fails to move the metric it was meant to fix. The audit that does move it is a Decision Audit — it starts with the load-bearing decisions a GTM team actually makes and works backward to the tools.
Why most GTM stack audits don't move pipeline conversion
A standard GTM stack audit prunes vendors, scores tools on usage and cost, and consolidates where possible. The output is a smaller stack and a smaller invoice. Pipeline conversion sits roughly where it did before the audit began.
The reason is structural. Every tool in a GTM stack falls into one of two categories: it makes a step in the existing process incrementally better, or it lets the team do more of the same activity. Faster lookups. More emails. Better dial connect rates. More personalized openers. A useful tool, a useless one, a redundant one — they all sit somewhere on that spectrum. Removing the bottom quartile leaves the top three quartiles still optimizing execution at exactly the same time execution stopped being the bottleneck.
The bottleneck for most growing GTM teams isn't tooling efficiency. It's that the team can't see why deals close — and cutting tools doesn't change that.
The five-year stack growth curve
Pull the renewal spreadsheet for any GTM stack and count the line items. The typical Series-B-and-up team sits at roughly twelve. Five years ago, the same companies ran four. Pipeline conversion sits roughly where it did. Forecast accuracy sits roughly where it did. Whatever the new tools were supposed to fix is still broken.
Stacks grow this way because GTM leaders are wired to add, not subtract. Cognitive research on subtraction blindness shows that when people are given a structure that needs improvement, they default to adding parts rather than removing them — across LEGO designs, travel itineraries, recipes, and written paragraphs, the result holds. Subtraction never enters the decision unless something explicitly prompts it. So when a GTM leader sees forecast accuracy slip, the question that surfaces is "what can we add to fix this." The question "what should we remove or rebuild" doesn't show up in the meeting.
A stack-cutting audit is one of the rare moments when subtraction does get prompted. That's why it feels productive. But it's still operating on the same architecture — just with fewer parts.
What $18K a month actually buys (and what it doesn't)
A typical mid-stage GTM stack runs $18,000 to $30,000 per month. The line items are familiar: CRM, sales engagement, dialer, conversation intelligence, enrichment, intent data, dashboards, an AI SDR or two. Each tool logs a different aspect of the team's activity.
Activity tracking is what every dollar is buying. Activity tracking and decision intelligence are different products, but the industry markets them as if they were the same one. Every "complete GTM stack" pitch implies decision intelligence comes included. Every vendor's homepage hints at "insights" and "intelligence." The stack delivers the first product cleanly. The second product was never in the box.
Why activity tracking can't surface why deals close
A CRM logs deal stages. A sequencer logs opens and replies. Conversation intelligence logs sentiment. Dashboards log totals. None of them logs the reasoning behind the moves the team is making. None of them surfaces why one rep converts at 40% while another sits at 18%. None of them tells the team what made a campaign work, or what's different about the one that's flatlining now.
The data those tools capture is real. It's also the wrong shape. It tells the team what happened. It doesn't tell them why. Activity tracking captures endpoints — "no budget," "lost to competitor," "champion left." Decision intelligence captures trajectories — what the buyer said in week two that turned out to predict everything, which objection turned in stage three and what turned it, what the rep was thinking when they pushed for the close instead of waiting another week.
This isn't a feature gap that vendors will close in the next product release. The architecture beneath the existing stack was built when capturing trajectory at scale was prohibitively expensive. A senior person had to be in every meaningful conversation, take dense notes, and another senior person had to read all of them and connect the dots. It scaled to a handful of strategic accounts, not seventy active deals. So companies built the architecture around what they could capture — final-stage outcomes — and the stack inherited that architecture.
The economics changed in the last two to three years. AI's strength at synthesis means the work that used to require senior humans reading everything is now a few minutes of compute, given dense, well-organized context. The architecture beneath most stacks hasn't been redesigned for the new constraint. The stack is still organized to capture endpoints, even though capturing trajectory is now feasible.
The Decision Audit: a different question to ask
A Decision Audit is the audit a GTM stack actually needs. It starts upstream of the tools.
A Decision Audit identifies the load-bearing decisions a GTM team makes, names the context required for each one, and then locates where in the existing stack that context is captured — or isn't. The output is a list of decisions matched to context, not a list of tools matched to costs.
The shift in question is the entire point. A standard stack audit asks "is this tool worth $1,200 a seat." A Decision Audit asks "when our top rep closes a $200K deal, does anyone in this organization know why?" Not the surface-level why — "they did good discovery, they handled the budget objection well." The actual why. What the buyer said in the room. Which objection turned, and what turned it. Which competitor got unseated and on what basis. What the rep was thinking when they pushed for the close instead of waiting another week.
If that knowledge lives only in the rep's head, the team has a decision-intelligence problem. No tool in the stack will surface it.
What a Decision Audit produces
The Decision Audit produces a list of every load-bearing decision in the GTM motion, paired with the context required to make each one well. A representative decision looks like this:
Decision: Is this deal still real, or are we keeping it in the forecast out of hope?
Context required:
- What the buyer said in the last call versus the call before it.
- Whether the champion's tone has shifted.
- Whether the people who used to be on the calls are still showing up.
- The buyer's stated priority at the start of the cycle, and whether it still matches what they're talking about now.
- How comparable deals at this stage with this pattern of signals have closed or stalled.
That's the shape of the audit's output. Repeat for every load-bearing decision in the motion: which accounts to pursue, which deals to invest in over the next two weeks, when to escalate, when to walk, what to renew, what to expand, what to let churn. For each one, the question is what the AE — or the leader, depending on the layer — needs to know to be right more often than wrong.
What comes out is not a stack diagram or a process flowchart. It's a definition of what good judgment looks like in this motion, made specific enough that the team can test whether someone has it.
How to identify load-bearing decisions
A decision is load-bearing if changing the answer materially changes the outcome of the deal, the quarter, or the team. The signal that a decision is load-bearing is that the team's top performer makes it differently from the team's average performer — and the difference shows up in the win rate.
A useful exercise: list the five most consequential decisions an AE makes in a typical week. Most leaders find this surprisingly hard. The decisions are real, but they live in muscle memory rather than in any captured form. That difficulty is itself a finding. If a leader can't name the five decisions, the team doesn't have a documented logic for how the motion works — which means every new rep is reinventing the logic from scratch.
How to run a Decision Audit on Monday morning
A Decision Audit doesn't require new tooling. It requires a few hours, a whiteboard, and a willingness to sit with awkward questions. Four anchor questions to start with:
Where does the team's reasoning live? Not its activity, not its outcomes — its reasoning. The story behind why a decision was made. If the answer is "in Slack, sometimes" or "in a rep's head" or "nowhere," that's the gap.
What's the team's investigation cadence? When something works, does anyone sit down and ask why? Does that meeting exist? Is it on the calendar? Or does the org only investigate when something breaks?
Who owns the "why"? Not who owns CRM hygiene or pipeline reviews — who owns the question of why the team is winning or losing the deals it's winning and losing? If nobody owns it, nobody is doing it.
What would change if the team actually knew? If a leader suddenly had a clear picture of why the top rep is top, what would they do with it? If the answer is "I don't know," better visibility wouldn't help. If the answer is "I'd rebuild onboarding around it, retrain the bottom half, and rewrite the playbook," the gap is real and worth closing.
After the four questions, list the load-bearing decisions and the context each one requires. Then — and only then — look at the stack. The audit becomes obvious. Tools that produce context for a load-bearing decision are working. Tools that capture data nobody acts on are noise. Tools that produce dashboards that don't change anyone's mind are noise. The redundancy and the gaps both surface in the same exercise.

Should you still cut the bill?
Yes — but separately, and for different reasons. AI is collapsing the price floor on every category of GTM tool. A $100 product today does what a $100,000 seat license did three years ago. If $18,000 a month hurts, shop around, cut the fat, save the money. Just don't expect the savings to fix the visibility problem, because the savings have nothing to do with the visibility problem.
The Decision Audit is not a cost-cutting exercise. It's a clarity exercise. The cost-cutting can happen in parallel and won't conflict — but it won't substitute, either.
